List Every Recurring Task That Takes More Than an Hour Per Week
Set a 10-minute timer. On paper. Brain-dump every task at your company that:
- Happens at least weekly
- Takes at least an hour each time
- Is done by a human who types, copies, pastes, emails, or reports
Typical operators list 15-25 tasks. Don't filter. Just list.
Score Each Task on the Leverage Matrix
For each task, score three dimensions 1-5:
TIME: hours/week this task consumes
FREQUENCY: how often it repeats (daily=5, weekly=3, monthly=1)
RULES-BASED: how mechanical/predictable the task is (1=pure judgment, 5=pure template)
Multiply the three scores for each task. That's the Leverage Score. Rank your list by it.
Take Your Top 3 and Answer These Questions
For each of the top 3 leverage-scored tasks, answer:
- What data does this task need as input? Where does that data live today?
- What's the output? Who consumes it?
- If an AI draft it and a human reviewed in 5 minutes, would the output be 80% as good?
- What's one thing that would break if an AI did it poorly? (This is your guardrail.)
- Rough estimate: how much time per week would you get back?
